At thirty, Charlie Munger (1924–2023) was a Los Angeles lawyer. Divorced, financially strapped, driving a beat-up car, wondering why he was going nowhere while his clients got rich.
He began reading biographies of men who had recognized their own defects and catalogued them. Franklin, Darwin, Cicero.
What keeps a man making the same stupid choices, stuck in the rut? Choose law because Daddy did. Defend yourself rather than admit you were wrong. Believe what you want and call it logic. And so on. The stuff we do every day.
Turns out a man who writes down the logic behind his failures is a man already half-free of them. And so he did. In ‘59 he sat down with a kid named Buffett and explained his theory of the mind. The meeting put his destiny on a new spin.
Munger helped build the tenth-largest fortune on earth, and pocketed a couple of billion himself doing it.
Here is his catalogue of the cognitive defects that, caught early, you might dodge. He called it the psychology of human misjudgment. He read it aloud at Harvard in 1995 without a single slide.

1. Incentives (Reward and Punishment Super-response Tendency)
“I’ve been in the top 5% of my age cohort all my life in understanding the power of incentives, and all my life I’ve underestimated it.”
The principle: Reward shapes behavior below the level of thought. Dopamine trains the brain toward whatever paid off last time, and it does this quietly, so the person feels like they’re reasoning when they’re really just running the reward circuit.
Munger’s example: Federal Express moved every package through one building at night, and it only worked if the night crew moved fast. They kept running late. Nothing the company said helped. Then the company stopped paying by the hour and paid a flat rate for finishing the shift. The crew got fast almost overnight, because now finishing early meant going home.
How to catch it: When someone’s certain, ask what they get paid to believe. Start with yourself.
2. Denial (Simple Psychological Denial)
“The reality is too painful to bear, so you just distort it until it’s bearable.”
The principle: The brain protects itself from pain the way it protects the body, automatically. Faced with a fact that would overwhelm the system, it edits the fact before it reaches full awareness. You don’t choose this any more than you choose to flinch.
Munger’s example: A friend’s son flew a plane off a carrier into the North Atlantic and was never found. His mother, who was not crazy, never believed he had died. You see the same thing when mothers of obvious criminals swear on television that their sons are innocent. Munger admitted he did it too. Everyone does, a little.
How to catch it: Say the feared sentence out loud, once, plainly. The unbearable shrinks a little when spoken.
3. Incentive-Caused Bias
“the gallbladder was the source of all medical evil”
The principle: The brain rewrites belief to match reward, and hides the edit. Once your income depends on a conclusion, the machinery that generates your sense of what’s true quietly shifts to protect the income, and it feels, from the inside, exactly like sincere conviction.
Munger’s example: A surgeon in Lincoln, Nebraska kept cutting out healthy gallbladders, basket after basket of good ones sent to the lab. The hospital removed him years too late. Someone asked a doctor there if the surgeon knew he was hurting people for money. No. He believed the gallbladder caused most human suffering and that taking it out fast was a kind of love. He got paid for every one.
How to catch it: Munger’s rule — distrust advice most when it serves the advisor, and learn enough of his trade to check him.
4. Commitment (Inconsistency-Avoidance Tendency)
“what they’re shouting out they’re pounding in.”
The principle: The brain hates holding two conflicting things at once, so it resolves the conflict by digging in. Once you’ve stated a position out loud, changing it costs more energy than defending it, and the brain, a lazy organ by design, defends.
Munger’s example: Max Planck noticed that new ideas in physics never win by convincing the old scientists. They win because the old scientists die, and younger ones grow up believing the new idea. Munger told this to a room of students yelling at him, and said they weren’t changing his mind, they were just pounding their own opinions in harder.
How to catch it: Announce fewer positions. Reread the case against the ones you hold, on a schedule.
5. Pavlovian Association (Pavlovian Association Tendency)
“3/4 of advertising works on pure Pavlov.”
The principle: The brain links things that show up together, and the feeling from one soaks into the other. Put a product next to something you already love, enough times, and the warmth transfers on its own, with no logic and no permission asked.
Munger’s example: Berkshire owned a large piece of Coca-Cola, so this one got watched from the inside. Coke pays to appear beside the Olympics, the music, the good times, and never beside a funeral. The same wiring flips prices in some markets, where raising the number on a product makes it sell better, because a high price rings a bell that means good.
How to catch it: Strip the label off the thing and ask what it’s worth on its own.
6. Persian Messenger Syndrome
“He didn’t hear one damn thing he didn’t want to hear.”
The principle: Punishment teaches avoidance fast. Hurt the person who brings bad news a few times and everyone around you learns to stop bringing it, so you end up sealed off from exactly the information you need most.
Munger’s example: Bill Paley ran CBS for decades and spent his last twenty years inside that sealed room. The people around him had learned that unwelcome facts were dangerous to deliver, so they stopped delivering them. He was powerful and surrounded by capable people, and the network still absorbed a long run of bad decisions, because reality kept getting stopped a floor below him.
How to catch it: Reward the messenger who brings you bad news, out loud, so more of it reaches you.
7. Reciprocation (Reciprocation Tendency)
“a one-legged man in an ass-kicking contest.”
The principle: The instinct to repay a favor is old and automatic, built to hold groups together long before anyone could think it through. It fires whether or not the favor was sincere, which is why a small gift can pull a large payment out of you before you’ve weighed a thing.
Munger’s example: Cialdini ran it on a campus. Ask people to chaperone juvenile delinquents on an all-day trip and almost all refuse. Ask that first, take the no, then ask if they’ll take the kids to the zoo for one afternoon, and agreement jumps. The small request feels like your side backing down, so the other person backs down to match. Munger’s guard was Sam Walton’s flat rule against letting a buyer take even a handkerchief from a salesman.
How to catch it: Take nothing from anyone selling something. Sam Walton wouldn’t accept a handkerchief.
8. Social Proof (Social-Proof Tendency)
“if Exxon was doing it, it was good enough for Mobil”
The principle: When the brain is unsure, it copies the herd, because for most of human history the herd was right and standing alone got you killed. The instinct runs strongest under fear and uncertainty, which is exactly when the herd is most likely to be wrong.
Munger’s example: One oil company bought a fertilizer business for reasons nobody could later name, and inside a year every major oil company had bought one. The deals broadly failed. The same instinct kept the efficient-market theory alive against Berkshire’s own record, with one Nobel economist raising his estimate of Berkshire’s improbability from two sigmas to six rather than change the theory. When he ran money himself, he sank like a stone.
How to catch it: When the room is unanimous, adjourn. Pay someone to argue the other side.
9. Contrast (Contrast-Misreaction Tendency)
“the frog will die there.”
The principle: The brain has no absolute meter, only comparison. It measures everything against whatever came just before, which means it can be led anywhere as long as each step is small enough to slip under the alarm.
Munger’s example: Cialdini’s classroom used three buckets, hot, cold, and room temperature. A hand from the hot and a hand from the cold, both moved to the middle bucket, report two different temperatures from the same water. Realtors run it live, showing two overpriced wrecks so the third overpriced house feels like relief. Munger’s version was the frog that jumps out of hot water but boils to death when the heat rises by degrees. He’d watched businessmen die exactly that way.
How to catch it: Price the thing alone, on a blank page, with nothing beside it to flatter it.
10. Authority (Authority-Misinfluence Tendency)
“25% of the time, the plane crashes.”
The principle: The brain offloads decisions to authority to save effort, a shortcut that usually works and occasionally kills you. In the presence of rank, the part of you that knows better goes quiet without being told to.
Munger’s example: In flight simulators, researchers had captains do something so plainly wrong that any trained co-pilot could see the crash coming. A quarter of the time the co-pilot sat and let it happen rather than reach over and take the controls. These were people trained specifically not to allow it. The uniform outranked both the training and the evidence in front of them.
How to catch it: Obey reasons, not coats. Make the authority show its work.
11. Deprival (Deprival-Superreaction Tendency)
“People are really crazy about minor decrements down.”
The principle: The brain feels a loss about twice as hard as it feels the same size gain. That imbalance is wired in, probably because for most of history losing what you had meant death faster than failing to gain more, so the alarm for losing is louder.
Munger’s example: Munger kept a dog that was gentle except when someone reached for the food already in its mouth. On his island, a neighbor’s harbor view ran a full 180 degrees until the man next door planted a three-foot pine and cut it to about 179 and three-quarters. They feuded for years. Coca-Cola hit the same wall in 1985 with New Coke, and the reaction was fierce enough that the original returned as Coca-Cola Classic after seventy-nine days.
How to catch it: Ask if you’d buy it today at this price. If not, it’s not yours — it’s holding you.
12. Envy (Envy/Jealousy Tendency)
“It’s not greed that drives the world but envy.”
The principle: The brain tracks status by comparison, not by absolute amount, so your own good fortune can vanish the instant you learn someone nearby has more. It isn’t about the thing. It’s about the ranking, and the ranking is what the wiring actually watches.
Munger’s example: The line was Buffett’s, said over and over across the years. What struck Munger was academia’s silence on it. Open a thousand-page psychology text to the index, look up envy, and the space is blank, a force old enough to fill two of the ten commandments and the survey courses had nothing to say. Anyone who’d raised siblings or run a firm already knew.
How to catch it: Measure against your own yesterday. Never audit another man’s pay.
13. Chemical Dependency (Chemical-Misinfluence Tendency)
“it always involves massive denial.”
The principle: The addictive drug hijacks the same reward circuit that’s supposed to judge it, so the thing doing the damage is also grading the damage, and it grades kind. The judge and the defendant are the same chemical.
Munger’s example: Munger kept this one short. He’d seen enough of it up close that a story wasn’t needed, and he let it rest on the denial that always travels with it, the same reality-editing that keeps a drowned son alive in his mother’s mind, turned now toward keeping the habit bearable.
How to catch it: Watch for the denial before the substance. The reality-editing shows up first.
14. Gambling Compulsion (Reinforcement and Deprival)
“boy do the people who create the machines understand human psychology.”
The principle: Rewards that come at random intervals lock a behavior in harder than steady ones, because the brain keeps firing in hope of the next hit. Add a near miss and it reads to the brain as almost, which drives the circuit harder than a plain loss ever could.
Munger’s example: Skinner explained gambling with random-interval rewards, and he was partly right. The machine builders knew more. A lottery where you pick your own number draws far more play than one with assigned numbers, because choosing breeds a private conviction the pick will win. Slot machines run the near miss on purpose, and the higher-IQ marks get poker machines so they can feel skillful while the house does its arithmetic.
How to catch it: The near miss is the hook. Count it as the loss it actually is.
15. Liking Distortion (Liking/Loving Tendency)
“the tendency to especially like oneself, one’s own kind, and one’s own idea structures”
The principle: The brain grades information by its source before it grades the content. Anything from someone you like, or from yourself, clears the gate with almost no inspection, which is how a person falls in love with their own one idea.
Munger’s example: Skinner was the example of the trap closing on a brilliant man. He liked his own idea, had built a career announcing it, and so reward and commitment and self-love fused until reinforcement became, in his telling, the explanation for everything. The tool was real. The love for it is what carried him past the edge of what it could actually do.
How to catch it: The idea you love most is the one to check hardest. Especially your own.
16. Disliking Distortion (Disliking/Hating Tendency)
“the tendency not to learn appropriately from someone disliked”
The principle: The same source-first wiring runs in reverse. A true thing from someone you dislike gets thrown out with the person, and the brain congratulates itself for the housecleaning while you pay to stay wrong.
Munger’s example: Munger pointed at the Harvard Law faculty while standing in front of it, some of the best-trained minds in the country locked into feuds bitter enough that neither side could hear a word the other got right. Whole careers spent refusing to learn on principle. The mechanism runs mostly out of sight, which is why the clever ones catch it in everyone but themselves.
How to catch it: Once a year, say out loud the thing your enemy got right.
17. Availability (Availability-Misweighing Tendency)
“To the man with a hammer, every problem tends to look pretty much like a nail.”
The principle: The brain treats whatever comes to mind easily as whatever is most true, because for most of history the thing you could recall fast was the thing that mattered. The vivid and the recent crowd out the important, which is often quiet and hard to picture.
Munger’s example: Munger’s fix wasn’t to distrust the hammer but to force the whole checklist, the way a serious bridge player weighs every card instead of grabbing the flashy one. He credited Tversky and Kahneman for naming the effect, then refused to lean on it alone, because the thing that matters most is usually the thing that doesn’t leap up or raise its hand.
How to catch it: Hunt the boring number nobody quoted. The missing fact is usually the story.
18. Vivid Evidence (Over-influence by Extra-Vivid Evidence)
“I’m at least $30 million poorer as I sit here giving this little talk.”
The principle: One vivid detail lights up the brain far brighter than a pile of duller facts, and brightness gets mistaken for importance. The loud impression steers the decision the quiet numbers should have owned.
Munger’s example: This confession was his own, done out loud from the lectern with the math attached. He’d bought three hundred shares of a company. The broker called with fifteen hundred more available. He asked for fifteen minutes, then passed, thrown off by one vivid quirk about the CEO. The stock ran. The shares he waved away would have been worth at least thirty million by the day he told the story, which he closed with five words and no excuse. That’s life in the big city.
How to catch it: When one detail is doing all the work, that’s the moment to distrust it.
19. The “Why” (The Reason Why)
“when Gutfreund went down, Feuerstein went with him.”
The principle: The brain files and obeys information better when it comes attached to a reason, because reasons are how it stores things in the first place. Strip the why out and even a sharp mind has nothing to grip, and the message slides off.
Munger’s example: At Salomon, the lawyer Feuerstein told John Gutfreund to report a trader’s lie because it was the right thing to do. He said it more than once. It failed, and when Gutfreund fell over the cover-up, Feuerstein fell with him. He gave the moral why and never the personal one, that Gutfreund stood to lose his career, his fortune, and his name. The opposite was Carl Braun, who fired any engineer who gave an order without the reason attached.
How to catch it: Munger’s fix — Carl Braun’s rule. Never give an instruction without the why, and distrust one that arrives without it.
20. Say-Something Syndrome
“all my life I’ve been dealing with the human equivalent of that honeybee.”
The principle: The brain is built to produce output, and under pressure it would rather generate confident noise than sit still and signal nothing. The noise then gets mistaken, by the speaker and often by everyone, for actual thought.
Munger’s example: A honeybee dances to tell the hive where the nectar is. A researcher put the nectar straight up, a direction the dance has no words for, and the bee, rather than stand still and say nothing, came home and did an incoherent dance. Munger spent a career among the human version and concluded a working organization has to be built so the noise from the say-something people can’t bend the real decisions.
How to catch it: Before you speak, ask what the sentence adds. Silence counts as an answer.
21. Disuse (Loss of Ability Through Disuse)
“abilities attenuate with disuse.”
The principle: The brain prunes what it doesn’t use, quietly, while leaving your confidence in the skill untouched. So the certainty stays full-strength long after the ability behind it has thinned out, and you don’t find out until you reach for it.
Munger’s example: The pilot who hasn’t hand-flown in years feels sure of himself until the automation quits and hands back the airplane. Munger’s answer was the flight simulator, which keeps rare emergency skills sharp instead of letting them rot unnoticed. He ran his own mental models the same way, often enough to keep the edges from going soft.
How to catch it: Rehearse the skill or retire the claim. There’s no honest third option.
22. Stress (Stress-Induced Mental Changes)
“he spent the rest of his life giving nervous breakdowns to dogs”
The principle: Enough stress physically changes how the brain runs, and past a certain load it can rewire a personality, sometimes for a while and sometimes for good. What we call solid character has a breaking point built into the hardware.
Munger’s example: Pavlov had a kennel of dogs conditioned into fixed behaviors when the great Leningrad flood drove the water to the tops of their cages. The flood receded in time to save some, and their conditioned personalities had completely reversed. Being who he was, Pavlov spent his remaining years inducing breakdowns in dogs to study it, and learned a great deal Munger figured the analysts and cult-deprogrammers never bothered to read.
How to catch it: Take no serious decision while your pulse is up. The deadline is rarely as real as it feels.
23. The Embezzler’s Plea (A Small Lollapalooza)
“I never did it before, and I will never do it again.”
The principle: Several instincts fire at once here, and together they overpower judgment. You like the person, you feel the pull to trust a familiar face, and the person in front of you is vivid while the base rate is invisible. Three circuits pushing the same way beats the one doing the arithmetic.
Munger’s example: At Salomon, John Gutfreund learned a trusted trader had lied to the government, heard a version of the speech, and kept the man on. The trader had done it before and did it again, and when it surfaced it ended Gutfreund’s career. Munger’s rule ran the other way. A clerk caught in the till at See’s Candy gave the same plea and was let go regardless, on the reasoning that the ones who say it are rarely first-timers and the tolerance spreads through a company like rot.
How to catch it: Answer the plea with the base rate, not the face. They all say it.
24. Reason-Respecting (Reason-Respecting Tendency)
“the word because opens the gate”
The principle: The brain is wired to accept a request the moment it hears the shape of a reason, and it often waves the request through without checking whether the reason means anything. The word does the work, not the logic behind it.
Munger’s example: In the copier-line study, asking to cut ahead with no reason got some cooperation. The same request with a real reason got much more, and a request with an empty non-reason, because I have to make copies, got nearly as much as the real one. The word carried it. Munger ran the rule both directions, giving real whys when he wanted to be understood and watching hard whatever limped in behind other people’s because.
How to catch it: Read what comes after the because. Half the time it’s nothing.
25. Lollapalooza (Lollapalooza Tendency)
“turns human brains into mush.”
The principle: One bias is a leak. Several firing at the same target don’t add, they multiply, and the flood carries a person somewhere he’d never have walked on his own. Nobody sees it coming because there’s too much happening at once to name any single piece.
Munger’s example: A Tupperware party stacks four of these at once and sends reasonable people home with cupboards of plastic. Milgram’s experiment ran for years as a story about obedience, but underneath sat a false reason, commitment escalating from small shocks to large, and contrast, all working with the authority. Alcoholics Anonymous aims the same convergence at a good end and clears fifty percent where nothing else works. A board of directors runs it too, authority at the head of the table, social proof around it, reciprocation in the fees and the corporate jet, so the board only moves once things get bad enough to make the members look foolish. That, he called Munge’s rule.
How to catch it: When everything in the room points one way at once, leave the room. Decide again elsewhere.
